The build-vs-buy decision is one of the most consequential technology choices a business can make. Get it wrong and you either over-invest in custom development or force your operations to conform to inadequate off-the-shelf platforms.
Custom software is justified when your operational requirements are genuinely unique, when off-the-shelf platforms would require extensive and expensive customisation, or when the total cost of ownership favours a purpose-built solution over long-term platform fees.
Warning signs that custom development may be appropriate include: teams maintaining parallel spreadsheets alongside your ERP, critical workflows that no market solution supports without major compromise, and integration requirements that standard platforms cannot meet economically.
Conversely, custom development is rarely justified when a mature off-the-shelf platform covers eighty percent of requirements, when your processes should be standardised rather than preserved, or when you lack the operational maturity to maintain a bespoke system long-term.
The decision should always be supported by a structured assessment of requirements, total cost of ownership, operational fit and long-term maintainability — not by preference for novelty or aversion to standard platforms.
